Headless Shopify Cost in 2026 — and When It Beats Shopify Plus

A headless Shopify storefront costs $12,000–30,000 for a Hydrogen MVP (400–600 hours, 10–16 weeks) and $24,000–60,000 for a full custom build with a headless CMS and several markets (800–1,200 hours, 5–8 months). Running it costs $750–3,000 a month in maintenance and upgrades — roughly twice a native Liquid store. Every figure is hours × our $30–50/hr Shopify rate; a US or UK agency billing $90–150/hr charges $36,000–90,000 for the same MVP. For most stores asking “custom headless or Shopify Plus?”, the honest answer is Shopify Plus or a standard plan with a well-built Liquid theme — below you will find the break-even maths and the cases where headless does pay.

Most headless pages quote “$50,000 to $500,000” and move on to the benefits. That range hides the two numbers that decide the question: how many hours your frontend really needs, and how much extra margin the new frontend has to earn every year to pay for itself. This page gives both, plus the list agencies selling headless tend to leave out — when you should not do it.

The gap between the first row and the rest is not design work. A Liquid theme gets cart, search, customer accounts, SEO tags, the theme editor and every theme app from Shopify for free. A headless storefront rebuilds all of that as your own React code — and then has to keep it working.

The running costs nobody puts in the quote

  • Maintenance and upgrades: $750–3,000/month (25–60 hours). Shopify ships a new API version every quarter and supports each one for about a year, and a Hydrogen storefront has to follow. A native store on a maintenance plan runs $300–1,250/month — see maintenance plan costs.
  • Hosting: $0 on Oxygen. Shopify’s own Hydrogen hosting is included at no extra charge on every paid plan — Starter, Basic, Grow, Advanced and Plus. Self-hosting on Vercel or Netlify starts around $20/month and grows with traffic.
  • CMS: $0–1,000+/month. Free if content lives in Shopify metaobjects; a headless CMS such as Sanity, Contentful or Storyblok is billed by seats and usage.
  • App re-integration. Theme app extensions — the blocks most review, bundle, upsell and page-builder apps use — do not render outside a Liquid theme. Each such app has to be re-integrated through its API or replaced, and some have no API at all.
  • Shopify Plus is optional. It starts at about $2,300/month and is worth it for Plus features — checkout customization, B2B, expansion stores — not because you go headless.

Break-even: when headless pays for itself

A worked example at our rates. A custom Liquid build at $8,000 plus $750/month maintenance costs about $35,000 over three years. A Hydrogen MVP at $25,000 plus $1,500/month costs about $79,000. The difference is roughly $44,000, or about $14,700 a year.

At a 30% gross margin, the headless storefront has to bring in about $49,000 of extra revenue every year just to break even. For a store doing $1M a year online that is +4.9% revenue, year after year, from the frontend alone. At $5M it is under 1% — and that is where headless starts to make sense on numbers, not on fashion.

Custom headless or Shopify Plus?

They are not alternatives. Shopify Plus is a plan; headless is a way of building the storefront. You can run a Liquid theme on Plus, or a headless storefront on a standard plan. The real question is what problem you are trying to solve:

When you should not go headless

  • Your store does under $1–2M a year online. The break-even above is a hard bar at that size, and the same budget buys a lot of conversion work on a native store.
  • Your store is slow because of apps and theme bloat. That is fixable in the theme for a fraction of the price. A new frontend with the same third-party scripts re-added will be slow again.
  • You rely on theme-based apps — reviews widgets, bundles, upsells, page builders. Every one of them becomes a re-integration project.
  • Your marketing team edits pages daily in the theme editor. Headless takes that editor away unless you add, and pay for, a CMS with visual editing.
  • Nobody will own a React codebase after launch. Without an in-house developer or a retainer, every banner change becomes a developer ticket.

Hydrogen or Next.js?

Hydrogen is Shopify’s own framework for headless storefronts, built on React Router, with Shopify components and Oxygen hosting at no extra charge on paid plans. Next.js is a general-purpose React framework with a bigger hiring pool, and it fits better when the site mixes a lot of non-Shopify content or your team already runs on Vercel. The build cost difference between them is small; the deciding factor is who will maintain the code in year two.

Headless is the better choice when one catalog has to feed several frontends, when an editorial team needs complex content models, or when the storefront is an app-like configurator, and when online revenue is high enough to cover roughly twice the three-year cost.

Do I need Shopify Plus to go headless?

No. Hydrogen storefronts deploy to Oxygen at no extra charge on every paid Shopify plan — Starter, Basic, Grow, Advanced and Plus — and can also be self-hosted through the Headless channel. Plus is worth paying for its own features, such as checkout customization and B2B, not as a requirement for headless.

How much does it cost to move an existing Shopify store to headless?

The storefront build plus 80–200 hours ($2,400–10,000) for the move itself: URL mapping and 301 redirects, re-integrating theme-based apps through their APIs, analytics and consent, and QA. Products, customers and orders do not move — they stay in Shopify, which remains the backend.

Is a headless store faster than a Liquid theme?

Not automatically. A well-built Liquid theme passes Core Web Vitals, and a headless storefront is only as fast as its caching and data fetching. If your store is slow today, a speed pass on the current theme ($900–2,500) is the first step; rebuild only if it stays slow after that.

Hydrogen or Next.js for a headless Shopify store?
